Why is NTLite suddenly so slow with latest ISOs?

Been working on a new 25H2 build using this specific ISO (via MSDN/MVS)

I am using my standard rock solid set of config changes that I have used for over two years now. Up until this specific ISO - NT Lite would plow through my config from start to finishing install ISO in just over 4 minutes and change (WITH Defender Real Time Scanning disabled).

Now - on this ISO - the time is up over 10 minutes without fail. I even walked thru a complete clean "rebuild" today - painstakingly recreating my usual mix - setting by setting - section by section - and it still ended up like this:

Has there been a massive change in how NT Lite works it's changes? The biggest delays were in Optimizing (export WIM). Before this would take less than a minute on average - now I am seeing 3-4 minutes of activity on this step.

Appreciate any other reports from the field.

And then just to add insult to injury....I now get this too:

There is something major wrong with this actual MS ISO.

This is about the 5th time I have seen this now. Not exactly sure what this ISO does not like - as noted in my first post - my NT Lite settings (that have been rock solid for 3+ years now - across both Win 10 and 11) are now suddenly not good - with this ISO specifically.

I will try an older 25H2 ISO from Nov 2025 and see what happens.

If you're integrating Windows updates, that's what takes the most time
 
Okay, for me that's what takes up the most time.

Understood - that is why I do not add any updates.

But my usual build time (with Defender disabled) is about 4 mins and a bit - even with my last really excellent ISO done in Oct 2025 (25H2) - NT Lite rolled through that in 4 mins and 7 seconds.

Now - regardless of what I try to do - every build is over 10-12 minutes - even with an identical (and hand rebuilt) template as the one I ran last fall.

Integrating the updates takes approximately 8 minutes, out of the entire NTLite process (14m 28s), for me

With Windows ISOs getting "larger" with the latest updates, the process of recreating the image, for example, takes a little longer, but nothing too drastic.
Between 26100.xxx and 26200.7705, it might take a minute longer, for me
